Current focus

Next owner-approved slice: Player-visible VFX QA or final visual/camera polish, true clean/non-dev machine package smoke, eligible first-time-viewer tutorial pass, TASK-70.2 signature decisions, local signature generation/verification, public verification UX, runtime load/swap UX, broad sidecar discovery, Unicode-normalization policy, or sidecar export UX.

How this page stays honest

Percentages move only after committed task evidence, validation evidence, or an owner-approved readiness decision. This is development readiness, not final release percentage.

Demo readiness

Demo readiness

Near ready Confidence: high

Local owner / technical demo

Launcher, World route, Arena route, guided overlay, route QA, local package smoke, automated validation, Player validation, active World Debug hormone VFX, and live Unity visual QA evidence now exist.

In progress Confidence: medium-high

Private people-facing playable demo

Gate B route evidence, local package smoke, demo goal/result readback, stronger verification surfaces, and active World Debug VFX exist; eligible first-time-viewer completion, Player-visible VFX QA, and deeper tutorial flow are still missing.

Not yet Confidence: medium

Public / pitch-ready build

Live visual evidence helps the pitch path, but public wording review, true clean/non-dev machine smoke, Player-visible VFX QA, donor/public-use checks, and public demo packaging remain open.

Foundation Confidence: medium-high

Ownable local brain product spine

Payload identity, envelope codec/validator, local provenance, signature-artifact binding, local sidecar policy/resolver/loader/readback, fixtures, ambiguity hardening, optional-role, namespace, read-boundary, regular-file, exact-case, locale, role-directory, slot-confusion, case-variant, Unicode-stem, full-payload-name, plausible-suffix, and neutral-file guards now exist locally. This is still not ownership proof.

Future Confidence: high

Full wallet / backend / NFT / cloud product

Intentionally out of current implementation scope. No wallet, earning promise, custody, backend, marketplace, or NFT claim is made here.

Build systems

Build systems

Deterministic brain core

92%
Ready now
Pure core modules, explicit ticks, stable ordering, protected Unity-free boundary, and extended BrainPersistence provenance tests.
Next movement
Keep stable unless a demo or provenance slice exposes a real product need.

Save, replay, payload identity, and provenance

99%
Ready now
.baisbrain, .baisreplay, Brain Inspector identity readback, ownership envelope codec/validator, local provenance readback, signing-statement and signature-artifact codecs, binding validator/readback/bytes, local sidecar resolver, read-only loader, structural readback, and expanded fail-closed sidecar guard coverage through TASK-100.
Next movement
Keep low-level formats stable while planning local signature generation/verification, public verification UX, runtime load/swap UX, broad discovery, Unicode normalization policy, and sidecar export UX separately.

Debug launcher and guided demo

84%
Ready now
Selected Player entry, World/Arena route validation, compact guide overlay, Gate B route evidence, and demo goal/result readback.
Next movement
Guided tutorial flow and eligible first-time-viewer comprehension rerun.

World Debug experience

93%
Ready now
Player-facing HUD wording, evidence snapshots, replay surface, Player-route coverage, current-brain payload identity readback, verification surface, active Dodecahedron hormone VFX, and live Unity Game-view QA evidence.
Next movement
Player-visible VFX QA, final camera/art/performance polish, and future load/swap UX remain separate slices.

Arena Debug experience

84%
Ready now
DonorMesh arena readback, brain signal, action trace, player-facing wording, camera/light readiness, live QA, goal/result readback, and fighter adapter spike.
Next movement
Donor fighter mesh staging/live visual QA and presentation polish remain separate.

QA and demo evidence

89%
Ready now
TASK-14 static checks, focused PlayMode/Player validation where needed, repeated clean-clone validation evidence, route QA, local package smoke, QA-agent reviews, documented blocked viewer evidence, and live World Debug hormone VFX QA with Console warning/error readback 0. Latest focused support validation reached World3D.Debug 60/60 and BrainPersistence 274/274.
Next movement
True clean/non-dev machine package smoke, eligible first-time-viewer comprehension evidence, Player-visible VFX QA, and public package smoke remain next gates.

Player comprehension and tutorial

54%
Ready now
Contract, HUD wording, launcher guide, route QA, demo goal/result readback, and a blocked first-time-viewer evidence pack exist.
Next movement
Deeper interactive tutorial flow and a real eligible first-user playtest.

Ownership envelope lane

86%
Ready now
Architecture contract, payload identity, envelope codec/validator, local provenance, reverification guard, signature-artifact binding, local sidecar contract/path policy, resolver, read-only loader, structural readback, fixtures, ambiguity hardening, optional-role matrix, namespace, read-boundary, regular-file, exact-case, locale, role-directory, slot-confusion, neutral-file, Unicode-stem, full-payload-name, and plausible-suffix guards.
Next movement

Recent milestones

Recent milestones

  1. TASK-92

    Case-Variant Neutral File

Test-only guard preserves neutral behavior for same-directory case-variant files that do not match local sidecar predicates.

  2. TASK-93

    Neutral File Matrix

Exact-case neutral-file matrix guard passed focused BrainPersistence PlayMode 245/245.

  3. TASK-94

    Extended-Suffix Directory

Case-variant extended-suffix directory guard passed focused BrainPersistence PlayMode 247/247.

  4. TASK-95

    Unicode Stem Resolver

Resolver guard preserves exact Unicode stem code units without adding normalization policy claims.

  5. TASK-96

    Unicode Loader Boundary

Loader guard preserves reads from exact resolver-derived paths for Unicode payload stems.

  6. TASK-97

    Full-Payload Directory

Case-variant full-payload-name directory guard passed focused BrainPersistence PlayMode 253/253.

  7. TASK-98

Next gates

Next gates

Player-visible VFX and polish gate

If the next visual slice is demo-facing, validate the active hormone VFX in the selected Player route and decide whether camera, art, or performance polish is needed.

Clean-machine and first-viewer evidence

Run the packaged demo on a true clean/non-dev machine and rerun first-time-viewer comprehension with an eligible viewer before broader demo claims.

Signature, verification, discovery, and sidecar UX

After local sidecar guard coverage, plan TASK-70.2 signature decisions, signature generation/verification, public verification UX, runtime load/swap UX, broad discovery, Unicode normalization policy, and sidecar export UX as separate slices.

FAQ

Live Build FAQ

Is BAIS playable right now?

The local debug build has a launcher, World Debug route, Arena Debug route, guided overlay, and validation evidence. A public playable release is not claimed yet.

Who updates these numbers?

Agents may propose updates only after tasks are committed and validated. The site displays a curated snapshot, not self-reported agent enthusiasm.

Why show progress publicly?

The goal is to let early supporters see which parts of the game are real, which are next, and which claims are intentionally not being made.

Is ownership or wallet functionality live?

No. Payload identity and ownership architecture work exist, but wallet, backend, NFT, custody, marketplace, and legal ownership features are separate future milestones.
